A framework for assessing an organization’s current level of digital capability across multiple dimensions, typically ranging from ad hoc or reactive to optimized or transformative.
The typical maturity model presents 5 stages with names like “Initial,” “Developing,” “Defined,” “Managed,” and “Optimized.” Organizations assess themselves against each dimension, plot a score, and identify gaps. The exercise feels rigorous. Whether it produces useful action depends on a question most teams never ask: who designed this model, and what were they optimizing for?
The assessment incentive problem
Every maturity model carries the fingerprints of its creator. A model published by a data management vendor will weight data dimensions heavily, which means every organization that runs the assessment discovers (surprise) that data is their biggest gap. A model from a consulting firm emphasizes operating model and governance, which conveniently maps to the firm’s service offerings.
This doesn’t mean maturity models are useless. It means they’re tools with a built-in bias, and treating the output as an objective diagnosis is a mistake.
Conversations over scorecards
Maturity assessments deliver value through the conversations they force. Nobody’s career improved because a slide said “Level 3.” But teams that use the model to surface disagreements about priorities, expose assumptions about capability, and align on what “good” looks like for their context get durable results from the exercise. Teams that treat the radar chart as a report card end up chasing maturity for its own sake.
